The delay is almost never the press
When an agrochemical label misses a season, the printer is rarely the reason. A bulk label run takes days. The approval cycle in front of it takes weeks, and it takes weeks in a small number of predictable ways.
Knowing which ones they are is worth more than shaving a day off the press schedule, because you can act on them before the artwork is even finished.
1. The statutory panel is treated as a design element
The single most common cause. A layout gets tight, and the panel is nudged, shrunk or reflowed to make the rest breathe. It goes back for approval, and the cycle restarts.
The fix is to treat the panel as fixed geometry from the first sketch. Lock its size and position, design around it, and if the rest genuinely will not fit, change the pack or the copy rather than the panel.
2. Nobody has agreed which version is current
Large agri-input companies run many SKUs, several pack sizes and multiple language versions. It is very easy for two people to be working from two different "latest" files.
Before artwork starts, agree one source file per SKU per language and name it in a way that makes the version obvious. It sounds trivial. It removes an entire class of delay.
3. Language versions get proofed by people who do not read the language
A Marathi or Hindi version signed off by somebody reading it as shapes rather than words is not signed off. Line breaks land mid-word, dosage tables lose alignment, and it is caught after printing.
Every language version needs a reader. If nobody in the approval chain reads it, that is the gap to fix, not the typesetting.
4. The pack changes after the label is designed
A supplier change on the bottle, a different closure, a new fill size - any of these moves the label area, and the artwork that fitted the old pack does not fit the new one.
Confirm the container and the fill before artwork, and send a physical sample rather than a specification sheet. Sheets are often out of date; the pack in your hand is not.
5. The colour was approved on a screen
Screen approval is fine for layout and wrong for colour. It is the reason a repeat run "looks different" when it is in fact correct to the file.
For anything that sits on a shelf next to previous stock, approve against a physical proof and keep a retained sample. On a repeat, that sample is what the run is matched to.
6. Nobody planned backwards from the season
Kharif and rabi do not move. If the label is being planned forward from whenever the artwork happens to be ready, the schedule is already a hope.
Fix the date the pack has to be filled, work backwards through print, proof, approval and artwork, and you will usually find the real deadline is a month earlier than anyone assumed.
A short checklist
Panel geometry locked before design starts. One named source file per SKU per language. A reader for every language version. A physical pack sample in hand. A physical proof for colour, retained. And a date worked backwards from the season, not forwards from today.
None of this is exotic. It is just the difference between a label that is ready and a label that is nearly ready.
What a realistic approval cycle looks like
For a new SKU with two language versions, a cycle that goes well runs roughly like this: a week for artwork, a week for the first internal review, a week for regulatory sign-off, a few days for the physical proof and its approval, then the run.
Call it four to five weeks from a settled brief to material in hand. That is not slow; that is what it takes when nothing goes wrong. The plans that fail are the ones that assumed two weeks because the printing itself is quick.
A repeat run with no artwork change is a different animal entirely - days, not weeks, because every approval step has already happened.
The proof stage is where money is saved, not spent
There is a persistent instinct to skip the physical proof to save two days. On a label it is close to the worst available saving. The proof is the only point at which the panel position, the colour against the actual stock and the die shape are all visible at once, at real size.
The comparison is not two days against nothing. It is two days against the possibility of reprinting a run of a hundred thousand labels, plus the season you miss while doing it.
Who should hold the master file
Artwork tends to live wherever it was last edited - an agency, a printer, a marketing laptop. Over a few years that produces several versions with no clear parent, and eventually somebody prints from the wrong one.
Whoever owns the brand should hold the master, and every supplier should work from a copy issued by them. It is an unglamorous piece of housekeeping and it prevents an entire category of expensive mistake.
A note on what a printer should not tell you
Be wary of a printer who offers to advise on regulatory content. Interpreting what a label must say is the job of your regulatory team and the applicable rules, not of the person putting ink on paper.
What a printer should do is treat that content as fixed, reproduce it exactly as approved, and check it again before the run. If the answer to 'can we shrink the caution panel' is anything other than 'no', find another printer.
